This study investigates how digital transformation (DT) drives operational efficiency in small and medium enterprises (SMEs) operating in emerging markets, with a focus on the mediating roles of process automation, data analytics capabilities, and organizational culture. A mixed-methods research design was employed, combining a cross-sectional survey of 250 SMEs across three emerging economies and 30 in-depth interviews with senior managers and IT leads to capture both breadth and depth of DT adoption, motivations, and outcomes. Quantitative data were analyzed using structural equation modeling to test a hypothesized framework linking digital adoption dimensions—digital tools infrastructure, cloud-based solutions, e-payments and e-commerce capabilities, and real-time data analytics—to operational efficiency metrics such as cycle time reduction, inventory turnover, order accuracy, and on-time delivery performance. Qualitative data were analyzed through thematic analysis to identify enabling factors (government incentives, vendor ecosystems, workforce digital literacy) and barriers (capital constraints, cybersecurity concerns, resistance to change) affecting the DT–efficiency linkage. The results reveal that DT significantly enhances operational efficiency in SMEs through improved process automation and real-time decision support, with data analytics amplifying forecasting accuracy, demand sensing, and supply chain visibility. However, the strength of this relationship is contingent on organizational culture that supports experimentation, agile governance, and employee upskilling. Surprisingly, mere adoption of digital tools without integration into core processes and data governance yields marginal gains. The study identifies three critical mechanisms (1) automation of repetitive and error-prone tasks frees resources for value-added activities; (2) analytics-driven decision-making improves responsiveness to market volatility and supplier performance; (3) digital collaboration platforms strengthen inter-functional coordination and customer engagement. Moderating effects of firm size within the SME spectrum and sectoral differences are observed, with manufacturing-oriented SMEs experiencing more pronounced efficiency gains due to standardized processes, whereas service-oriented SMEs gain primarily in customer experience and timely service delivery. Theoretical contributions extend the technology-organization-environment (TOE) and resource-based view (RBV) perspectives by integrating cultural and governance dimensions as contextual enablers. Practical implications emphasize prioritizing scalable cloud solutions, data governance frameworks, and targeted skill development; policymakers are urged to design low-cost financing schemes, cybersecurity standards, and digital literacy programs to accelerate DT uptake. The study contributes to a nuanced understanding of how DT translates into tangible efficiency gains in resource-constrained, high-uncertainty markets and provides a roadmap for SME managers to systematically plan, implement, and reap benefits from digital transformation initiatives.
